The situation

Eligo supplies and services industrial equipment. Its people learned the job by watching whoever was nearest and hunting through folders. That works until it doesn't.

The diagnostic put a number on it. In the client's own account:

"Eligo's training lacked a structured approach, relying on ad-hoc shadowing and scattered folders. Evidence: Survey results showed 'Structured System' was the lowest-rated dimension (Score: 6.67/10) confirming the lack of formal infrastructure."

A culture audit found something less obvious and more important:

"The Culture Audit revealed a dominant High C/S profile, creating a collective tendency toward 'Analysis Paralysis' and risk aversion."

And the development work that did happen pointed nowhere in particular:

"Development efforts were disconnected from the 3-Year Growth Plan."

What we did

An Enterprise Development Grant Human Capital Development, Learning and Development project, May 2023 to June 2025, across roughly 525 consulting hours and six phases.

The design was deliberately two-sided, because a knowledge problem in a risk-averse culture cannot be solved by documentation alone.

Hardware. The "Eligo AI Coach" was configured and deployed to consolidate the company's scattered procedural knowledge into one retrievable place, built as a walled-garden knowledge base with verified content and explicit safety boundaries so its answers could be relied on for ISO-compliant work.

Heartware. DISC profiling and coaching established a shared language for how colleagues differ, delivered through a "Working Better Together" workshop. An "Antifragile" leadership intervention and an ideation sprint were run specifically against the analysis-paralysis finding, because a team that will not commit under uncertainty cannot execute a growth plan.

The learning architecture used the 70-20-10 model, a "1+1 Stretch Goal" framework to tie individual development to company objectives, and a structured evaluation against the original baseline, with a progress dashboard so results stayed visible after the consultants left.

What was achieved

From the client's signed account:

"The project deployed the 'Eligo AI Coach' (Hard-ware) to centralize 30+ ISO SOPs and HR policies into a 'Single Source of Truth.'"

"Post-project tracking (The 'Traffic Light' Dashboard) confirmed that 70% of Professional Goals (e.g., automating quotations) were completed or on track (Green status)."

"During the 'Ideation Sprint,' the leadership cohort generated 30+ strategic solutions to address cost and competition."

"The 'Eligo AI Coach' created a 'Zero-Touch' knowledge layer allowing staff to retrieve complex ISO and Technical answers instantly. This reduces interruptions for senior management, directly improving operational efficiency."

The last one is the quiet result. Senior people had been functioning as the company's search engine.

Why this worked

The diagnostic produced a number, so the problem could be argued about. "Our training is disorganised" is an opinion. "Structured System scored 6.67 out of 10, the lowest of any dimension" is a finding that a leadership team can act on without anyone having to be blamed.

The culture finding changed the intervention. A conventional L&D project would have built the system and stopped. The audit showed a workforce disposed toward over-analysis and risk aversion, which predicted exactly how a new system would fail: it would be studied rather than used. The antifragile work and the ideation sprint existed to address that, and the 70% goal-completion figure suggests it landed.

The technology was scoped to be trustworthy rather than impressive. A walled-garden knowledge base with verified content is a less exciting answer than a general-purpose assistant. It is the correct one when the answers govern ISO-compliant work, and it is why staff use it.
